Logistics Behind the Seams #16 Navigating fashion supply chains in times of crisis

Focus

Global fashion supply chains are built for speed and precision. Current disruptions affecting key trade corridors in the Middle East, including the Strait of Hormuz, show how quickly these systems can come under pressure.

For fashion brands, typically moving goods from Asia and the Middle East to Europe and the Americas, this has direct consequences. Lead times become less predictable, routes less stable, and delivery windows harder to meet. From our perspective in Fashion Logistics, flexibility is becoming a key requirement.

Seafreight from IMEA and APAC into Europe is currently most affected. Seafreight from IMEA and APAC into Europe is currently most affected. Transit times are increasing due to rerouting and congestion, with further delays depending on routing and gateway conditions. At the same time, capacity is tightening, rates are rising, and alternative gateways are becoming more congested as volumes are redirected. For fashion, where collections follow strict timelines, even small delays can have a direct impact on availability and sales.

In more stable conditions, supply chains are often optimized for cost and efficiency. Right now, priorities are shifting towards continuity and reliability. Many brands are adjusting transport modes, diversifying routing strategies, and accepting trade-offs between cost, speed, and risk. Relying on a single route is no longer sufficient.

To maintain continuity, companies are increasingly combining different transport options. This includes alternative seafreight routes, increased use of airfreight for time-critical shipments, and more flexible multimodal setups.

In fashion, Sea-Air has traditionally been a key solution to balance speed and cost. However, current developments are also challenging established Sea-Air setups, particularly via major hubs in the Middle East. As a result, the focus is shifting towards more diversified multimodal strategies, including alternative gateways via Central Asia or the West Coast of the Americas, as well as combined land-air connections.

Waiting several weeks for replenishment is often not an option when trends shift or products sell faster than expected. Delays quickly translate into stockouts and lost sales, while full airfreight is rarely cost-efficient. Multimodal solutions help reduce transit times while maintaining control over cost and risk.

Reduced predictability makes regional expertise more important. Being close to the market allows faster adjustments and better access to alternative routes and partners. At Hellmann, our Global Multimodal team and our teams across the IMEA region are continuously monitoring developments and adapting routing strategies in close coordination with customers and partners.

Even if conditions stabilize, supply chains will take time to normalize. This is the right moment to reassess setups, identify dependencies, and build more resilient structures. Flexibility, diversified routing, and strong partnerships will remain critical.

If you are reviewing your current transport setup or exploring alternative routing options, we are always open to exchange ideas and develop solutions tailored to your supply chain.
